Retail business

Growing revenue, shrinking margin

Revenue was climbing steadily while profitability slipped. Leadership suspected operating inefficiency but had no analysis to point at a cause. I rebuilt the view of operating expense and cost allocation, then modeled profitability by product line, vendor and overhead to find where the money was actually going — unnecessary spend, inconsistent pricing, and process friction.

Outcome: roughly $300K in annual profit improvement identified and operating margin up nearly 25%, with dashboards and a monthly review process to hold the gains.

Growing business

Growth that kept running out of cash

Revenue was rising but the business kept hitting shortfalls, with no forward view of liquidity and receivables drifting well past terms. I built a 13-week rolling cash forecast, tightened AR and AP reporting, and put working capital on a dashboard leadership could watch without waiting for the month to close.

Outcome: approximately $450K in additional operating cash freed, overdue receivables down 30%, and no further unplanned shortfalls.

Distribution company

Month-end results, three weeks late

Reporting landed nearly three weeks after close, so management was reacting to conditions that had already moved on. I redesigned the monthly reporting process, automated the assembly work in Excel and Power BI, and standardized KPI reporting across departments.

Outcome: close reporting cut from 15 business days to 5, about 20 finance hours returned each month, and forecast accuracy improved from ±12% to ±4% — enough to move executive reviews to weekly.

Private company

Was the equipment worth $2.5M?

Leadership faced a major equipment investment without a clear read on the return. I built discounted cash flow and scenario models, ran sensitivity analysis on the assumptions that actually moved the answer, and tested it on payback, NPV and IRR.

Outcome: a $2.5M investment approved at an expected 18% IRR, payback shortened from 5.8 to 4.2 years through operational changes, and a reusable framework for the next decision.
